The governance summit will be a 2 day retreat (Sept 25 - 26) in which CiviCRM stakeholders come together to improve the project as a whole. The purpose of the summit is to clarify the vision and objectives of CiviCRM, and to establish the necessary structure and operations to achieve its goals. The summit is an opportunity to work collaboratively to improve the project as a whole and to put it on a long term path of sustainability
## Some ground rules
- The summit is open to supporters (financial) and contributors of the project
- This is not a forum to air grievances about the core team or any stakeholder group
- This is not a forum to 'get more for less' out of the core team or any stakeholder group
## Agenda
Current agenda items are [being tracked/discussed here](https://lab.civicrm.org/community/governance-summit-dev-camp/issues?scope=all&utf8=%E2%9C%93&state=opened&label_name[]=Governance). Broadly speaking, the format will be first and foremost to review where we're at and to establish a vision of where we should be, and second to establish a plan on how we will get there. There are 3 broad subjects that come up often and that ultimately affect how the project will evolve. These are key to how CiviCRM will achieve its vision:
1. **Governance** - Discussions around governance should focus on overall project structure, roles, leadership and any legal requirements necessary to operate.
2. **Product Management** - Product management covers that actual process of maintaining, improving and releasing CiviCRM the software.
3. **Financials** - Where money comes from, how much do we need, where does it go, how is it tracked/managed/accounted for, etc.

### Day 1: This day is dedicated to assessing the current state of the project and agreeing on where we want to take it.
1. **Welcome, introductions and ground rules (Core Team): 8:30am to 9:00am**
2. **Where we've been and where we're at (Core Team): 9:00am - 10:15am**
This portion will be an overview of CiviCRM, current position both operationally and financially, and how we've adapted over the past few years. This presentation is intended to set the stage for the summit and present the core team's perspective on the condition of the project, its challenges and its opportunities.
1. Financial report and review (will be provided in advance)
2. Current efforts including [ES](https://lab.civicrm.org/community/governance-summit-dev-camp/issues/16) and Spark (Mathieu)
4. **Roles, Expectations & Responsibilities (Stuart Gaston): 10:30pm - 12:00pm**
This session will identify the current and desired roles, responsibilities and expectations and measured efforts (money and time) of key stakeholders, including the core team. The result will not necessarily be an agreement on what should be, but an analysis of where there is agreement, with an opportunity to vote on which efforts each of us values most.

### Day 2: The focus on day 2 is on adjusting the project such that it can achieve sustainability both financial and operationally, and, in general, thrive in the CRM space.
The two broad topics that come up most when reviewing the long term sustainability are governance and product management. Though not explicitly on the agenda, funding, i.e. how we'll pay for everything, is a central question to both topics.
1. **Governance & Project Management (Guy Iaccarino): 9:00 - 12:00**
Guy Iaccarino has circulated a proposal regarding [governance](https://lab.civicrm.org/community/governance-summit-dev-camp/issues/44) for discussion. Others have proposed advisory boards, formation of an NPO or coop, etc. Given the interest in this topic, we're allocating a 1/2 day.

[Product management](https://lab.civicrm.org/community/governance-summit-dev-camp/issues/9) is also widely discussed/debated, and is central to overall project management.

2. **Summit summary: 4:15pm to 5:00pm** We are going to walk away with a plan to sustain CiviCRM. This plan will set clearer expectations, will better define roles and responsibilities, and will be the basis for accountability in achieving the long term vision of the project.

## Other Points
- There may be agenda items in the issue queue that are very specific and/or marginally relevant to the broader subject. In these cases, we may not address them or may present them to address very quickly, i.e. limited discussion.
